The operating question
Is the production relationship designed around the product and its risk, or only around a quoted unit price?
A practical framework
- Define the product, demand, quality and lifecycle requirements.
- Select and qualify a source against technical, capacity and control evidence.
- Govern transfer, launch, changes, nonconformance and serial performance.
What the technical work needs to resolve
The right source depends on process capability, product mix, business continuity, communication and control—not process labels alone. A supplier audit should test the system that will actually produce the requirement.
Technical transfer includes tacit decisions that may not appear in drawings. Those assumptions should be recovered, validated and placed under change control before the originating knowledge disperses.
Scale the framework to what is riding on the decision. A narrow issue may need a short evidence review; a production or quality decision may need controlled requirements, representative trials, traceability and formal disposition. In either case, keep assumptions visible so later changes do not quietly invalidate the conclusion.
Common failure modes
- Awarding before critical assumptions are closed.
- Separating commercial ownership from technical readiness.
- Qualifying a sample rather than the intended production system.
- Allowing supplier or process changes without defined notification and approval.
These failure modes are tempting because they create visible activity quickly. The risk begins when activity is mistaken for progress. Close the work only when evidence shows that the requirement, process or decision now behaves as intended.
Build the relationship around one controlled product and process baseline with named decision rights, escalation paths and evidence requirements.
To put the framework into practice, define the owner, controlled inputs, interfaces, expected output, exception path, acceptance criteria and verification record. That turns the insight into something usable in a design review, supplier discussion, production trial or management decision.
