The operating question

Which source is authoritative, what context limits its use and how will stale or conflicting knowledge be handled?

A practical framework

  • Map knowledge domains, owners, source authority, access and lifecycle.
  • Segment and enrich content around real retrieval tasks and technical context.
  • Evaluate retrieval, source citation, conflict handling and user feedback.

What the technical work needs to resolve

Retrieval quality depends on document structure and metadata as much as embedding similarity. Product, process, revision, plant, supplier and effective-date context can determine whether a passage applies.

The system should distinguish no evidence from negative evidence. When retrieval is incomplete or sources conflict, the safest useful response may be to abstain and show the gap.

Scale the framework to what is riding on the decision. A narrow issue may need a short evidence review; a production or quality decision may need controlled requirements, representative trials, traceability and formal disposition. In either case, keep assumptions visible so later changes do not quietly invalidate the conclusion.

Common failure modes

  • Indexing every available file without source governance.
  • Ignoring access boundaries in retrieval.
  • Evaluating with generic questions rather than real work tasks.
  • Allowing stale documents to compete equally with controlled current sources.

These failure modes are tempting because they create visible activity quickly. The risk begins when activity is mistaken for progress. Close the work only when evidence shows that the requirement, process or decision now behaves as intended.

Practical implication

Start with a bounded domain and a representative question set, then track retrieval evidence, user disposition and source corrections as operating data.

To put the framework into practice, define the owner, controlled inputs, interfaces, expected output, exception path, acceptance criteria and verification record. That turns the insight into something usable in a design review, supplier discussion, production trial or management decision.
